Stack coherence
Duplicate systems, brittle automation chains, and “shadow AI” that conflicts with your source of truth are not vendor problems alone—they are architecture problems. AI does not fix ambiguity about who owns customer facts—it amplifies it. Coherence means you can answer, without a meeting, which system is authoritative for identity, billing status, and support history before you let a model summarize any of them.
One writer per fact (conceptually)
If two systems can both update the same field, you will eventually get conflicts—then “helpful” AI will confidently reconcile them wrong. Authoritative customer truth states the rule plainly: pick a winner per fact category, then design integrations as read-mostly or strictly controlled writes. That is boring architecture and it saves you from spectacular automation mistakes.
Shadow AI and the duplicate brain problem
When teams cannot get official tools approved quickly, they route work through personal accounts and ad hoc assistants. The organization pays twice: once in subscriptions, once in reconciliation. Worse, customer answers diverge depending on which path the ticket took. Coherence is partly cultural—make safe paths easy—and partly procurement: if the approved tool cannot do the job, fix the job definition or the tool, do not pretend shadow workflows are free.
Data mapping before model selection
Read building an AI stack that respects customer data alongside integration thinking in the seven-layer framework. Retention, subprocessors, and export rights only make sense when you know which object classes flow where. Growing SMBs often hit this pillar when CRM, billing, and support each claim to be “the customer record.”
Migration sequencing: why “big bang” breaks coherence
Replacing a system while AI sits on top is like swapping the foundation during an earthquake. Sequence migrations so there is always one authoritative writer per fact, even if temporarily that means manual reconciliation. Parallel writes during cutover are where duplicate brains appear—and models will confidently merge contradictions. If you must run dual systems, define a reconciliation owner and a sunset date; “temporary” without a date becomes permanent incoherence.
Read paths, write paths, and the illusion of sync
Many integrations are read-heavy mirrors that feel synchronized until a write fails silently or lags by hours. Map which operations are synchronous, which are eventually consistent, and where human edits bypass the integration. AI layers amplify latency mismatches: a summary generated from a stale mirror can look as polished as one from truth. If your assistant reads from a cache, your coherence model must include cache freshness—treat it as part of authority, not an implementation detail.
Measuring “coherence debt”
Coherence debt accrues like technical debt: every extra system that can mutate a field, every undocumented Zapier, every spreadsheet that became a database. You cannot refactor everything at once; you can score risk. Count conflicting writers, open incidents tied to identity mismatch, and time spent reconciling reports. When debt rises faster than revenue, pause new AI surface area until consolidation pays down the worst edges. That is strategic patience—not Luddism—and it pairs with procurement so new tools must justify their place in an already crowded map.
