Building an AI stack that respects customer data (even when you are not “enterprise”)

“Enterprise-grade security” is often a bundle of checkboxes sold on slides. For a ten-person company serving customers in multiple countries, the more useful question is narrower: where does customer content go, how long does it stay, who can access it, and how do you prove those facts to a customer who asks—without hiring a full compliance department.
Start with a data map, not a vendor list
Before comparing AI features, inventory the categories of data your business touches: account credentials, billing records, support conversations, uploaded documents, and telemetry from your product. For each category, note whether it is strictly necessary to send it to an AI provider at all. Many teams default to “connect everything” because integrations are easy—then discover later that minimization would have been cheaper and safer.
Your map should also identify “sensitive by context” items: a customer’s free-text message may include health, financial, or child-related details even if your product is not formally in those industries. That reality shapes which tools belong in which workflow, and which workflows should remain human-reviewed.
Subprocessors and onward transfers
Most SaaS AI stacks rely on nested providers—hosting, model APIs, logging, email delivery. Request an up-to-date subprocessor list and understand whether your data can be stored or processed in regions you did not expect. If your customers ask for data residency guarantees, verify that the guarantee applies to the specific product tier you can afford, not only to a bespoke enterprise contract you will not sign.
Retention: the quiet policy that determines risk
Long retention expands breach impact and complicates deletion requests. Ask for default retention periods for prompts, outputs, logs, and fine-tuning datasets. Where possible, configure the shortest retention that still supports debugging and billing disputes. If the vendor cannot delete on request within a defined window, treat that as a structural limitation—not a temporary inconvenience.
Training opt-outs and “helpful” defaults
Some vendors use customer content to improve models unless you opt out; others never train on customer data by default. Read the setting that ships with new accounts, not the marketing blog. Document your organization’s choice and revisit it when you change plans or add new teams—because defaults can reset during migrations.
Access controls that match how you actually work
Customer trust is damaged fastest by internal mistakes: a contractor with excessive access, a shared login, or an exported report left in an AI chat. Technical controls matter, but so do routines: quarterly access reviews, prompt libraries with approved templates, and clear rules about which identifiers may appear in prompts. Small teams win here through discipline and tooling that makes safe behavior the path of least resistance.
What to tell customers when they ask
Prepare a short, honest statement you can send when a customer requests details: which providers process which data categories, the legal mechanism for international transfers where applicable, and how they can exercise deletion or access rights. If you cannot answer those questions yet, pause high-risk automations until you can. Credibility compounds when your answers are specific; it erodes when they are only adjectives.
